Retorna design and operations system

Summary

At Retorna I led the initial build-out of the new Design System and DesignOps processes within the Product team, establishing a culture of collaboration and tooling that today lets teams build faster, more consistent products.

The challenge

Rebuild a Design System that would give Retorna a unified identity across all of its platforms (App and Web). Improve design standards and processes across the team to enable adoption of components, documentation, and system maintenance.

Lack of consistency

Visual and interaction differences between products that affected the user experience.

Duplicated effort

Teams building similar components with no shared knowledge or reuse.

Limited scalability

No processes or tools in place to maintain and evolve the system.

My role

Design System Manager. I defined the system, processes, and tools alongside the Product, Development, and Growth teams. I helped improve design practices within the Product team, define more developer-friendly QA processes with Development, and establish better ways of working between Growth and Product. I also worked within the team as a design consultant, supporting the Product Designers in improving product interfaces.

Strategy

Planning the DS, its principles, and the system roadmap.

Design

Foundations, components, and reusable patterns for Web and App products.

DesignOps

Automation, audits, and metrics to ensure quality and adoption.

Culture

I introduced new forms of collaboration and governance between teams.

Process

A three-month plan whose main goal was to build the Design System's Foundations and redesign the critical components affecting conversion across Retorna's flows.

Diagnosis

Auditing existing products, components in use, and analyzing gaps in the current DS.

Foundations

Defining tokens, base components, and principles.

System

Building the system in Figma with variables and base documentation for implementation with development.

Tools

Implementation plan using AI agents to build out the DS libraries.

Governance

Documentation, roles, and a contribution workflow organized by team.

Evolution

Proposing metrics, feedback loops, and continuous improvement for the system.
